00 — Executive Summary

A fragmented wallet onboarding ecosystem needed scalable activation, compliance, and payment operations.

A rapidly growing digital wallet platform offering wallet-based payments, virtual cards, merchant payments, and peer-to-peer transfers faced increasing operational and compliance challenges due to fragmented onboarding, manual KYC verification, inconsistent wallet activation flows, and limited transaction scalability.

As Business Analyst, I led the onboarding and KYC transformation initiative focused on redesigning the customer activation lifecycle, streamlining identity verification workflows, improving fraud controls, and enabling scalable wallet operations through API-first integrations and modular workflow automation.

The transformation introduced centralized onboarding orchestration, automated KYC validation, role-based wallet provisioning, virtual card integration, and asynchronous transaction processing that improved activation speed, compliance visibility, operational scalability, and customer experience.

01 — Business Problem

Rapid growth exposed fragmented onboarding, delayed verification, and poor wallet activation visibility.

The platform experienced rapid user growth but relied on fragmented onboarding and wallet activation processes that created operational bottlenecks, inconsistent compliance checks, and poor customer experience.

Users manually submitted identity documents, waited for compliance reviews, completed disconnected verification steps, experienced delayed wallet activation, and re-entered information across payment modules.

The platform also lacked centralized orchestration for wallet funding, merchant payments, virtual card issuance, transaction risk management, and user activity monitoring.

  • High onboarding abandonment rates
  • Delayed KYC approvals
  • Increased fraud-review workload
  • Limited visibility into onboarding statuses
  • Inconsistent verification handling across regions
  • Slow wallet activation and virtual card provisioning
  • Operational dependency on manual compliance reviews

03 — AS-IS Workflow

1
User Registration
2
Manual Document Upload
3
Spreadsheet & Email Review
4
Manual Wallet Activation
5
Disconnected Payment Setup
6
Provider-Based Card Requests

Key Pain Points

  • Manual KYC dependency increased approval delays and workload.
  • Users experienced fragmented identity, wallet, payment, and card setup journeys.
  • Delayed approvals and onboarding friction reduced activation conversion rates.
  • Centralized risk scoring, activity monitoring, and session tracking were missing.
  • Merchant payments relied on redirects and inconsistent authorization logic.
  • The architecture struggled to support growing verification and transaction volumes.

Commercial Impact

  • Higher abandonment during onboarding.
  • More support tickets around activation and verification.
  • Inconsistent merchant payment experience.
  • Increased compliance review backlog.
  • Limited operational reporting and transaction visibility.

04 — TO-BE Solution

Centralized digital onboarding and wallet-management ecosystem.

The redesigned solution introduced modular APIs, automated KYC orchestration, Wallet ID checkout, virtual card enablement, fraud monitoring, and asynchronous transaction processing.

Users could register and verify identity digitally, activate wallets after verification, top up balances, send and receive funds, generate QR and payment-link checkouts, order virtual cards, and complete merchant payments using Wallet ID authentication without redirect flows.

01

Digital Onboarding

Users register through web or mobile onboarding with real-time status updates.

02

Automated KYC Orchestration

OCR and validation services extract identity data and evaluate onboarding risk scores.

03

Near Real-Time Wallet Activation

Approved users receive wallet activation and dynamic funding options immediately after validation.

04

Wallet ID Merchant Payments

Merchant payments are processed through Wallet ID authentication without external card redirects.

05

Virtual Card Enablement

Users generate and manage virtual cards through integrated provider workflows.

06

Continuous Monitoring

Transaction monitoring, fraud rules, session tracking, and activity logging run in the background.

05 — Requirements
